
Are Your Leads Going Unanswered?

A 2026 survey of 573 service businesses found that 69% of companies handling lead follow-up manually report losing leads. That is about 15% more than those using AI. About one in four said leads that come in during evenings or weekends get a slow response or none at all.¹
Most sales leaders track response time, but this metric has a flaw: it only includes leads that got a reply. If a lead arrives late Friday and no one responds, it is invisible in your report.
Why the response-time report misses them
Median response time only looks at leads that got a response. If your team replies to most leads within ten minutes but ignores the rest, your median looks great. Meanwhile, your actual contact rate drops. The dashboard shows the first number, but you have to dig for the second.
Even fast teams lose leads. In the same survey, 47% of companies responding within 15 minutes still report losing leads. That jumps to 81% for teams taking over an hour.¹ Speed matters, but only for leads someone actually sees.

How to count them in an afternoon
You do not need new software. Export last month's leads from your CRM. For each, find the first outbound activity, such as a call, text, email, or meeting. Most CRMs have a last-activity or last-contacted field; filter for blanks to find leads with no contact. Divide this number by your total leads to get your contact rate.
Next, break down your never-contacted leads by hour received, day of week, lead source, and assigned rep. Patterns will emerge quickly.
One caveat: if reps make calls but do not log them, your count will be high. Unlogged follow-up cannot be coached or reassigned.
What the count usually shows
Never-contacted leads usually cluster at certain times. They are not spread evenly. These clusters often point to process issues, not effort.
Evenings and weekends. Over 40% of high-intent web inquiries come in outside business hours. A lead submitting a form at 9:40 p.m. often waits until morning. By then, it is buried under newer leads. 77% of slow after-hours responders report losing leads, and even fast ones report it at nearly 60%.¹
Unowned lead sources. Web forms usually get routed, but leads from uploads or missed calls can land in unassigned queues and go untouched.
Cherry-picking. When reps have too many new leads, they work the most promising ones first. The rest age out and never get called.
Campaign weeks. Promotions or new ads can double inbound leads, but the team stays the same size. Some leads wait too long to matter.
All these issues come from too few people trying to keep up with unpredictable lead flow.
What a guaranteed first touch has to do
If your count of missed leads is high, the solution is a first touch that does not depend on who is available. Here is what that requires:
- Reach every lead within minutes, 24/7. Limiting first touches to business hours leaves your biggest problem unsolved.
- Start a real conversation. A thank-you text that promises a call later does not count. The first message should ask a question the lead can answer. Your system needs to handle replies, including "who is this?" or "stop."
- Bring in a person when the lead is ready. The goal is to connect a qualified lead to a rep while they are still interested, either by transferring a live call or booking the next available slot.
- Ensure compliance. Your first-touch text must have prior written consent, a clear opt-out path, and proper carrier registration. Otherwise, your message may never deliver. You will swap a contact problem for a compliance one.
