Give AI the First Touch, Keep the Close for Your Reps

Most sales leaders have already made peace with a hard fact: new inbound leads go cold fast. The question they tend to ask next is some version of whether AI can take over the sales development rep (SDR) role outright. There is a more useful question sitting underneath it, and the data answers it cleanly. In a 2026 benchmark of 573 companies across six service industries, teams using AI reached a new lead inside 15 minutes 62.5% of the time, against 39.1% for teams working by hand.[1] That is a spread of about 23 points on the single variable that most reliably predicts whether a lead ever becomes a real conversation.

So the more useful question is narrower than replace-or-keep. It is which part of the SDR job a machine should actually handle, and which part should stay with your people.

What the market learned from replacing SDRs with AI

Over the past year or so, plenty of sales teams tested a simpler idea first. Hand the entire SDR role to an AI agent, pull the humans out, and watch the pipeline fill on its own. It was a reasonable thing to try, and the market tried it at scale.

The results walked most of them back. That is the work you hired them for.
